AEO vs SEO: the difference that costs B2B companies deals

These two get used interchangeably, and the confusion is expensive. They share foundations, but they chase different targets — and a strategy tuned for one can quietly fail at the other.

The short distinction

SEO competes for a position in a list of links. The unit of success is a click. You win by being visible and compelling enough that a human picks you out of ten options.

AEO competes to be the source a model quotes inside a generated answer. The unit of success is a citation. You win by being the most extractable, verifiable, unambiguous source on a specific question — often without a click at all.

Five places they actually diverge

1. What gets rewarded

SEO rewards relevance and authority at page level. AEO rewards extractability: whether a clean, self-contained, factually checkable claim can be lifted from your page and reused without the surrounding context. A beautifully written page that builds to its point over eight paragraphs performs well in one and badly in the other.

2. How position works

Ranking is a gradient — fourth place still gets traffic. Citation is binary. If an answer names three companies and you are the fourth-best candidate, you receive nothing. There is no partial credit and no long tail of stragglers clicking through.

3. What the query looks like

Keyword search compresses intent: "3PL pricing". Conversational queries expand it: "we ship about 400 orders a month from one warehouse, is a 3PL cheaper than hiring?" The second contains constraints, context and an implied decision. Content built for the compressed version rarely answers the expanded one.

4. Where trust comes from

Classic SEO leans heavily on links. Answer engines lean on corroboration — whether independent sources agree with what you claim. A link from a thin directory might still nudge a ranking. It does nothing to make a model confident enough to repeat your claim in an answer it is accountable for.

5. How you measure it

SEO has rank trackers and clean position data. AEO has no settled equivalent. You measure it by systematically asking real buying questions across engines, logging who gets named, and tracking share of citation over time. It is more manual and less precise, and anyone selling you a definitive "AI ranking score" is selling you a number they invented.


What they share

This is the part the hype skips. AEO is not a replacement discipline — it is built on the same foundations.

  • Technical health. If a crawler cannot reliably reach and render your content, nothing downstream matters.
  • Genuine subject depth. Both reward covering a topic properly rather than skimming twenty topics.
  • Real authority. Independent corroboration helps in both, it just carries more weight in one.
  • Clear structure. Sensible headings, semantic markup and structured data help humans and machines equally.

Which means if your SEO foundation is broken, AEO is not an alternative route around it. It is the same road.

The practical shift

You do not need to rebuild everything. Four adjustments cover most of the gap:

  1. Lead with the answer. Put the direct answer in the first two sentences under each heading, then elaborate. Burying the conclusion is fine for an essay and fatal for extraction.
  2. Be specific enough to be checkable. Numbers, ranges, conditions and named trade-offs. Vague claims are unquotable because they are unverifiable.
  3. Write for the expanded query. Build pages around full buying questions with their constraints intact, not around keyword stems.
  4. Make your entity unambiguous. Structured data, consistent naming, a factual about page. If a model cannot confidently say what you are, it will not put you in a shortlist.

None of this costs you traditional rankings. Pages that answer real questions clearly and back claims with specifics tend to do better in both — which is the useful thing about this transition. The work compounds rather than competing with itself.
